12 Questions to Ask Any AI Consultant Before You Hire One

Before hiring any AI consultant, ask about published pricing, who performs the work and where, business experience beyond AI tools, measurable outcomes and how they are tracked, off-site citation strategy, contract terms, and what happens to your systems if you leave. Good providers answer all twelve questions below without hesitation.

The twelve questions

Take this list into every sales conversation, including one with us.

  1. What does it cost, and is your pricing published anywhere? Quote-gating is not a red flag by itself, but refusal to give even a range is.
  2. Who actually does the work, and where are they? Automated generation, offshore production, and senior consultants produce different results at different prices. All three are legitimate; you just need to know which you are buying.
  3. What business problems have you solved before AI existed? AI strategy detached from sales, operations, and cash flow experience produces tool lists, not results.
  4. How will you measure success, and can I see a sample report? For GEO: citation frequency across engines, AI-referred inquiries, and pipeline. Not just “content published.”
  5. What is your off-site plan? Schema and llms.txt are the cheap half of GEO. Ask how they earn reviews, roundup inclusion, and third-party mentions.
  6. Which prompts will each page target? If they cannot show a query map, they are producing topics, not answers.
  7. Where do you concede competitors are better? A provider that claims to win everything will write comparison pages that read as marketing, and AI engines discount those.
  8. What happens in month one, and when should I expect measurable movement? Honest answer for GEO: visible citation changes in roughly 60–90 days. Overnight promises are a red flag.
  9. What do you need from my team, and how many hours a month? “Nothing” is the wrong answer. Facts, approvals, and subject-matter review require you.
  10. If I leave, what do I keep? You should own the site, the content, the accounts, and the documentation. Ask specifically about anything hosted on their platform.
  11. Will you put every factual claim on my site with a verification date? Dated claims are the difference between a citable source and marketing copy.
  12. Can I speak to a client in my industry and size range? References beat testimonials, and both beat logos.

Should an AI consultant guarantee results?

No credible provider guarantees specific rankings or AI citations, because engines change and off-site signals depend on third parties. Providers can and should commit to defined deliverables, timelines, and measurement.

Is offshore delivery a problem?

Not inherently. Offshore production with clear supervision can be excellent value. The problem is paying senior-consultant prices for unsupervised junior output, which is why “who does the work” is question two.

How many providers should I compare?

Two or three is usually enough if they span the categories: one platform, one full-service agency, one senior consultant. The differences become obvious fast.
